Critical factors in the implementation of Design Systems and their competitive impact
Author: Lucas Yuji Botelho Ozaki — Advisor: Natan De Souza Marques
Summary prepared by the ResumeAI tool, an artificial intelligence solution developed by the Pecege Institute focused on synthesis and writing.
This study investigated the determining factors for the success or failure in the implementation of a Design System and evaluated whether companies that adopted the methodology in a structured way achieved a competitive advantage. The research sought to identify the strategic, operational, and cultural elements that influence the effectiveness of a design system and to validate the hypothesis that its consolidated application translates into a superior user experience, resulting in greater public preference and distinction from competitors. The investigation connects the efficiency of internal processes, promoted by the methodology, with the external results of value perception and market performance.
The relevance of the research is anchored in the Digital Revolution, which redefined the interactions between consumers and companies (Maximiano, 2017). In this scenario, agility in the development of digital products has become a requirement for the survival of organizations. The pressure for innovation is corroborated by data indicating high consumer expectations for new products in short cycles (Salesforce, 2018), which leads organizations to seek strategies that optimize their workflows to deliver value quickly and consistently.
In this context, strategic design management is central to creating products that provide memorable and cohesive user experiences (Martins, 2004). The Design System presents itself as a methodology that functions as an ecosystem of components, patterns, and guidelines that govern the development of digital products (Moreira, 2023). By establishing a unified design language, the system promotes visual and functional cohesion across all interfaces, ensuring a consistent and predictable experience, regardless of the platform.
The implementation of a Design System offers direct benefits. For development and design teams, the methodology facilitates communication and collaboration, as everyone works from a single source of truth with standardized and reusable components. This results in process optimization, with reduced rework, accelerated development cycles, and savings in time and financial resources (Pereira, 2024). The inherent standardization of the system also contributes to product scalability, allowing new functionalities to be created with greater agility, which is crucial for growing companies.
Despite the benefits, the journey of implementing a Design System is complex. The absence of a universally accepted definition leads many companies to adopt their own interpretations, which can result in unsuccessful implementations (Zordan, 2023). The lack of a clear roadmap on how to build and maintain the system can lead to projects that do not achieve their objectives, generating frustration and wasted investments. Therefore, understanding the critical factors that separate a successful implementation from a failed one is of utmost importance.
To address these issues, the study adopted a mixed methodology, combining qualitative and quantitative techniques. The mixed approach is justified by the need to explore the nuances of implementation from the perspective of professionals and, at the same time, to measure the impact of the methodology on the perception of end-users. The triangulation of methods confers greater robustness and credibility to the results.
The first phase, exploratory and qualitative, was conducted through semi-structured individual interviews with five Design professionals (UX/UI Designers) with proven experience in the implementation of Design Systems. The selection of interviewees sought diversity of contexts, including different company sizes and market segments. The interviews, conducted remotely via Microsoft Teams and Google Meet, followed a script to investigate the influence of factors such as company size, product maturity, and the existence of a dedicated team on the success of the implementation.
The second phase consisted of a quantitative descriptive survey to investigate whether companies with a consolidated Design System stand out from competitors. The instrument was an online questionnaire in the Pipefy tool, with six multiple-choice questions, applied to a sample of 104 respondents, recruited by convenience. The target audience was defined as current or former users of video streaming platforms. The focus of the analysis was Netflix, recognized for its mature Design System, comparing the perception of its user experience with that of other platforms.
The collected data were systematically analyzed. Information from qualitative interviews was subjected to content analysis to identify recurring themes and patterns. Data from the quantitative questionnaire were tabulated in Microsoft Excel for descriptive statistical analyses. Data visualization in graphs allowed for a clear comparison of responses and the identification of trends in consumer preference, correlating the existence of a Design System with the perceived quality of the user experience.
The analysis of the results revealed insights that corroborate the strategic importance of the Design System. The benefits of the methodology, pointed out by the literature, were validated both in the perception of the interviewed professionals and in market results. For developers and designers, the system acts as a productivity catalyst, providing reusable components and clear guidelines that accelerate production (Pereira, 2024). For consumers, consistency in the interface and interactions results in a more fluid and intuitive user experience. For the organization, the gains are manifested in the reduction of operational costs and the strengthening of brand identity.
However, the transition from theory to practice presents challenges. The empirical nature of implementation increases the risk of failure (Zordan, 2023). Interviews with the five design professionals revealed a pattern in the factors that determine the success of a Design System project. The first element highlighted was the clarity of objectives and the definition of a realistic timeline. Projects without a well-defined purpose or with short deadlines tend to fail, as the construction of a system with perceptual (colors, typography) and functional (interface components) standards requires meticulous planning (Kholmatova, 2017; Oliveira e Sousa, 2023).
The second critical factor pointed out was the prior recognition of the necessary investment. The construction of a Design System is an ongoing product that demands the allocation of financial resources and senior talent. The involvement of experienced professionals implies a high cost, which must be understood by leadership as a strategic medium to long-term investment. When organizations underestimate this cost or expect an immediate return, the probability of the project being discontinued increases.
To validate the external impact of a Design System, the quantitative research focused on the streaming market, using Netflix as a case study. Netflix is one of the most successful companies globally, with exponential growth in subscribers and revenue (Fitzgerald, 2024; Singh, 2025). Part of this success is attributed to investment in user experience, supported by its mature Design System, known as “Hawkings” (Godi, 2021). This system ensures that the user experience is cohesive across all its platforms, which is fundamental for retaining a global subscriber base (DMI and ESPM, 2025).
The results of the questionnaire applied to 104 Brazilian users confirmed Netflix’s prominent position. The demographic analysis of the sample revealed a concentration of respondents in the 26 to 40 age group (86.41%) and a majority of cisgender women (61.17%). The majority of participants (58.25%) knew or used between four and seven streaming services, indicating an audience with a basis for comparison. When asked which platform offers the best experience in tasks such as browsing the catalog, searching for titles, and changing languages or subtitles, Netflix was the predominant answer in all three categories.
This preference for the Netflix experience suggests a strong correlation between the application of a Design System and positive user perception. Ease of navigation, interface clarity, and predictability of interactions, direct results of a well-implemented system, translate into a tangible competitive advantage. In a saturated market, a superior user experience can be the deciding factor for a consumer to choose and remain loyal to a service. The findings of the quantitative research, therefore, provide evidence that investing in a Design System is a strategic lever for business success.
In summary, the study fulfilled its objectives by identifying the pillars for the successful implementation of a Design System and by validating its positive impact on consumer perception. The qualitative research revealed that the success of the methodology depends on strategic planning that includes defining objectives and deadlines, recognizing continuous investment, and choosing the right timing in relation to product maturity.
The quantitative stage demonstrated that these internal efforts are reflected externally, with Netflix, a company with a consolidated Design System, being consistently evaluated by users as the provider of the best navigation, search, and personalization experience.
The study demonstrated that clarity of objectives, recognition of investment, and product maturity are crucial factors for the success of a Design System, and that its successful application, as in the case of Netflix, translates into a superior user experience and a clear competitive advantage. Although the study presents limitations, such as the reduced number of interviewees in the qualitative phase and the convenience sampling in the quantitative phase, its results offer valuable contributions to academia and the market. It is suggested that future research expand the sample of professionals and consumers to deepen the understanding of the impacts of the methodology in different organizational contexts.
